Swappable LiFePO4 for Lead-Acid Fleet Retrofits

Electric motorcycle and okada fleet operators that run high-cycle daily service on lead-acid packs all face the same requirement: short pack life under commercial use, multi-hour recharge times, manual swap handling and no reliable way to read pack health in the field. This configuration pairs swap-ready LiFePO4 packs with an integrated BMS, rack-level pack identification and swap-station hardware so a rider-operated fleet can move to fast, trackable swapping without redesigning the drivetrain.

E-Mobility & Battery Swapping · rider-operated fleets

A commercial electric motorcycle fleet operator running a rider-operated okada network on a lease-to-own or daily-lease basis, with swap demand concentrated in morning and evening peaks and packs cycled at least once per day under high ambient temperatures.

Constraints

What this site limits

  • Pack footprint and handle geometry have to fit the existing under-seat or side-mount battery box, without frame modification
  • Charge racks on site dictate the terminal layout, so connectors are agreed before tooling starts
  • The pack is handled by riders every day, not by technicians: case reinforcement and carry geometry matter as much as capacity
  • Pack telemetry has to reach the operator’s own dashboard, so the register map is agreed with their software team
  • Retrofit is staged: lead-acid vehicles stay in service while packs are introduced vehicle by vehicle
Application scenario

The challenge

A rider network built on lead-acid packs runs into the same three problems. Each pack has a short service life under daily commercial use before capacity collapse, forcing continuous replacement spend. Recharge takes many hours, so riders either buy a second pack or lose a full shift. Swap is effectively manual: packs are heavy, and station staff have no reliable way to confirm state of charge or remaining cycle life, so weak packs circulate until a rider is stranded mid-route. High ambient temperatures accelerate plate degradation, and without telemetry there is no way to attribute failures or plan maintenance. With fuel-price volatility driving rider recruitment, the requirement is a battery platform that supports a genuine rapid swap, survives tropical duty cycles and reports its own health without field technicians.

Our solution

This application is configured around the YD-SW-6040 swappable LiFePO4 pack as the fleet standard, paired with an integrated BMS supporting CAN and RS485 telemetry. The pack's 60 V / 40 Ah configuration matches the controller envelope of common electric motorcycle and okada platforms, so no drivetrain redesign is required. Each pack carries a smart BMS with cell-level balancing, over-current and over-temperature protection, and a sealed IP67 enclosure specified for the humidity and dust of tropical road duty. Swapping stations are specified with an Origin Drive Future charging cabinet and a rack-level identification module that reads each pack's serial, state of charge, cycle count and fault log at the moment of insertion, rejecting packs that fall below health thresholds. A cloud dashboard gives fleet-level visibility of swap volume per station, pack utilisation and outlier packs. Rollout is typically phased by service zone, with riders trained on swap procedure and station staff on diagnostics. Local spares kits and a 3–5 years pack warranty are included to reduce downtime exposure. Packs are specified to target standards: UN38.3 / IEC 62619 / CE / RoHS.

What this configuration supports

This is the capability set the configuration is built for. A rider-operated fleet can standardise on swappable LiFePO4 packs and move off lead-acid entirely: swap handling is designed around a single-person pack exchange instead of manual lead-acid handling, so a personal spare pack is no longer part of the rider model and the lead weight comes out of the duty cycle. Pack sizing, cycle-life headroom and the sealed IP67 enclosure are selected for high-cycle commercial use on the same daily route. Energy cost per kilometre is addressed at design stage, because replacement frequency rather than pack price alone is what drives it — cycle-life headroom and telemetry-informed maintenance are the levers this configuration provides. Station and cloud data bring pack availability, swap volume and outlier packs into one view, and the same pack and station standard can be extended to further swap points.

Moving a rider network onto swappable LiFePO4 is a planning decision as much as a hardware one. Riders need to trust that a fresh pack is always within reach, and fleet operators need to see pack health before it becomes a rider's problem.

Verification

How to verify before ordering

  • Evaluation packs issued for an on-vehicle trial, with the factory inspection record for those serial numbers
  • Capacity and internal-resistance grading data from our cell sorting line
  • CAN / RS485 register map for your dashboard, so telemetry is proven before the fleet goes live
  • UN38.3 test summary report and the transport documents that ship with the units
  • Written quotation naming voltage, capacity, enclosure, connector, BMS protocol and warranty period
